Trap 2 — Courtesy CC
Putting 10 people in CC "for info" looks polite. It's actually a collective tax on the organization's time. Each CC recipient will spend 30 seconds deciding if the message concerns them. Over 10 people × 20 CCs/day, that adds up to several hours/day of wasted organizational time. Rule: only put someone in CC if they need to make a decision tied to the message. Otherwise, silence.
Trap 3 — The thread that runs past 5 exchanges
Beyond 5 back-and-forths by email, a topic becomes exponentially time-consuming. Each new message has to rebuild context, positions drift, misunderstandings pile up. A 15-minute call typically replaces 8 to 12 emails. Rule: as soon as a thread passes 3 exchanges, switch to a call.
Trap 4 — "I'll reply later"
An email read but not handled costs more than an email never read. You'll think about it three times during the day. You'll reopen it to check. You'll stress about not having replied. The mental cost is out of proportion with the time to reply. Rule: opened = decided. Always.
Trap 5 — The recurring "Thanks!"
Replying "Thanks!" to an email that didn't ask for a reply pollutes the sender's inbox, forces them to open and archive, and costs more than it returns. Culture to shift: email politeness belongs at the end of the previous message, not in a separate reply.
Trap 6 — Compulsive archiving
At the opposite of laxity, some people file every email into a level-5 subfolder as soon as it arrives. Meticulous classification becomes a full-time activity — 30 to 40 min/day. Modern search (operators, contextual AI search) makes that kind of hierarchy obsolete. A structure of 5 to 10 folders max is enough. The rest goes through search.
Trap 7 — Chasing notifications
Reacting to every notification "ding" means letting others steer your attention. The The Social Economy report by the McKinsey Global Institute (2012) puts the weekly time spent on email at 28% and a further 19% on searching for internal information — nearly half of employees' time on "metadata" activities rather than actual production. The radical button: notifications OFF for everyone, manual exceptions for the 2 truly critical people.

Four classic traps derail everything you've just read. All four are avoidable — as long as they're spotted.
Mistake 1 — Changing everything at once
Wanting to install an AI on day 1, create 30 rules on day 2 and enforce batching on day 3 is the best recipe for failure. The human brain can anchor only one new habit per 5-to-7-day cycle. The 5-day plan in section 6 is calibrated for that constraint: one habit introduced per day, with gradual anchoring.
Mistake 2 — Chasing absolute Inbox Zero from week 1
Going from an inbox at 5,000 emails to zero in 5 days is unrealistic — and demoralizing. A realistic week-1 target: inbox below 50 emails. Week 2: below 20. Week 4: below 10. Real Inbox Zero plays out at the end of the day, not continuously.
Mistake 3 — Creating 40 rules instead of 5
"Every kind of email in its folder" sounds good in theory. In practice, a hierarchy of 40 folders with 40 rules becomes unmanageable within 3 months: overlapping rules, forgotten folders, misfiled messages. Stay under 10 rules. Beyond that, switch to AI-based filing — which doesn't need hand-written rules.
Mistake 4 — Letting the AI send without re-reading
The worst possible product choice. An AI, however excellent, can misread the tone, misunderstand a context, invent a number. The rule is non-negotiable: every email generated by AI is re-read and sent by you.
