The confusion comes quickly: talking about KPIs, measurements and routines evokes control. Piloting has nothing to do with policing. The difference is fundamental and must be stated explicitly.

The method is complete. What remains is putting it into practice. The plan that follows is the one used by beta testers who installed a stable piloting in 30 days. Each week has a single objective — never mix them.
Week 1 — Measure the baseline
Goal: have a numeric snapshot of the starting point. Time-stamp the real time spent each day in the inbox (a simple phone note is enough — no tool needed). Count at end of day the number of inbound emails, the number processed, the remaining backlog in the inbox. Change nothing else. By end of week, you have your baseline. That is the only action to take — the temptation to "start optimizing" must be contained.
Week 2 — Install the 5 KPIs
Goal: convert the baseline into an operational dashboard. Create a spreadsheet with five rows (the five KPIs, one column per week). Fill in the targets (≤ 1 h 30, ≤ 4 business hours, ≥ 1, ≥ 90%, ≥ 95%). Measure each KPI this week, compare with the target, identify the two largest gaps. Those two gaps become the priority actions for the following weeks.
Week 3 — Put the 3 routines in place
Goal: anchor the slots in the calendar. Block: 15 min in the morning, 10 min in the evening as daily routine, 30 min on Friday as weekly routine, 1 h on the first Friday of the month as monthly routine. Treat these slots as non-movable meetings. Turn off mail notifications outside those slots. This will be the hardest week — discipline is built against acquired reflexes.
Week 4 — Delegate intelligently to AI
